Strategy Is About Choices

Estratégia não é planeamento nem ambição: é a disciplina de escolher, excluir e sustentar trade-offs com coerência.

Most organisations don't fail for lack of ideas. Failure due to inability to choose.

Over the years, the concept of strategy has been progressively diluted. It came to be used as a synonym for planning, ambition or intention. But, in its most rigorous formulation, strategy is none of these things. Strategy is choice.

Michael Porter defines strategy as creating a unique and valuable position through a distinct set of activities. This definition contains a fundamental implication: choosing implies excluding. There is no strategy without trade-offs.

The true test of a strategy is not in the decisions an organisation makes, but in the decisions it refuses to make.

The customers you decide not to serve.
The markets where you choose not to compete.
The value propositions that you deliberately avoid, even when they seem attractive in the short term.

It is in these exclusions that the strategy takes shape.

Without this discipline, what exists is not strategy, but accumulation. And accumulation tends to destroy differentiation.

The classic example is IKEA.

IKEA does not compete based on customization, premium materials or intensive service. On the contrary, it built its strategic position through clear and coherent choices: functional furniture, simple design, scale production, self-service, customer assembly and logistics optimisation. Each of these decisions reinforces the others.

But the essential point is not what IKEA does. It's in what you decide not to do.

Does not offer mounting included as standard.
Does not work with luxury materials.
It does not compete in the traditional personalized furniture segment.

These exclusions are not limitations. They are the very core of your competitive advantage.

The same logic is developed in Playing to Win: How Strategy Really Works, by A.G. Lafley and Roger Martin. The authors propose that strategy is an integrated set of choices: what to aspire to, where to play, how to win, what capabilities to build and what management systems to support. But this system only works if there is coherence. And coherence requires discipline in choice – and, above all, in exclusion.

You can't be everything to everyone.
And trying to be that is often the quickest way to stop being relevant to someone.

This logic becomes even more evident when applied outside the traditional business context. In any system that depends on positioning – be it an organisation, a community or a project – differentiation emerges less from what is included and more from what refuses to include.

Strategy is not continuous expansion.
It's definition.

In an environment where everything seems possible, the advantage is not in doing more, but in doing less – with intention.

Most organisations continue to ask, “what should we do next?”

But the most demanding strategic question is another:

What are we willing not to do – consistently – to be who we say we are?
